Over the past few weeks, I have been exploring how artificial intelligence is reshaping the workplace from two angles.
First, at the individual level, AI is expanding leverage and changing how influence forms inside organizations. I explored this in more detail in my recent article, AI Leverage & The Shift in Workplace Influence, where I examined how AI is already reshaping who gets heard, trusted, and advanced.
Second, at the organizational level, AI is beginning to expose structural gaps. In Your AI Strategy Is Incomplete If It Ignores the Workforce, I wrote about how many organizations are investing in tools without redesigning the workforce required to operate alongside them.
There is a third layer of this shift that is now becoming more visible.
It is not about tools, and it is not about strategy in the abstract.
It is about how work is actually being done, moment by moment, across teams.
As AI becomes embedded in daily workflows, the role of the employee is changing in a subtle but important way. Individuals are no longer only producing work themselves. They are increasingly directing systems, reviewing outputs, refining results, and applying judgment before information moves forward.
Direct result: employees are beginning to manage digital contributors.
This shift does not arrive with a formal transition. There is no announcement that someone is now responsible for supervising AI. It simply appears in the workflow. A draft is generated. An analysis is suggested. A summary is produced. The individual decides what to do with it.
That decision point is management.
The quality of that decision determines the quality of the outcome.
Across organizations, this pattern is becoming more visible. Entry-level employees are producing work that appears more complete, but not always more accurate. Mid-level professionals are accelerating output, but not always strengthening thinking. Executives are receiving more information, but not always better insight.
The issue is not the technology.
It is how it is being guided.
When digital contributors are not managed well, the consequences are not always immediate. They accumulate over time. Small inaccuracies go unchallenged. Assumptions are accepted too quickly. Outputs that appear polished are treated as reliable without sufficient scrutiny. Over time, this erodes decision quality.
At the same time, inconsistency begins to form across teams. Some individuals use AI effectively and raise the standard of their work. Others hesitate or misuse it and fall behind. Managers, without a shared framework, respond differently. Some reward speed. Others prioritize caution. The organization begins to operate without a consistent definition of quality.
Over time, these differences do not remain small.
They compound.
As AI becomes more embedded in work, differences in capability become more visible. Those who have received structured guidance and literacy around AI begin to produce higher-quality outputs. They ask better questions, refine more effectively, and apply stronger judgment. Their work becomes more reliable and more valuable.
Those who have not been prepared struggle to keep pace. Not because they lack intelligence or potential, but because they lack the framework to operate effectively in this new environment.
This creates a gap.
It shows up in output quality, in decision-making, and eventually in opportunity.
AI adoption without workforce-wide literacy does not create transformation.
It creates inequity.
This is not just a capability issue.
It is a leadership issue.
Managing digital contributors requires a different set of capabilities than most professionals have been trained to develop. It is not about technical depth. It is about how clearly someone can think, how effectively they can evaluate information, and how disciplined they are in applying judgment.

Adjust - Refine and iterate. Strong outcomes rarely come from a single interaction. They require clarification, revision, and improvement.
Decide - Apply judgment and move work forward. A human must determine what is acceptable, what needs further scrutiny, and what should be discarded.
The simplicity of this model is intentional. The difficulty lies in the application.
Launching well requires more than asking a question. It requires framing the problem in a way that produces useful output. When this step is weak, everything that follows is compromised.
Examining requires discipline. This is where over-trust often appears. Outputs that are accepted too quickly can introduce errors into decisions.
Adjusting requires patience. Without it, organizations default to first-pass thinking, which often reflects the limitations of the system rather than the intent of the user.
Deciding is where accountability becomes clear. This is the point where human judgment must take full ownership of the outcome.
These responsibilities are not new in principle.
What is new is that they now apply to how individuals interact with digital systems on a daily basis.
This is what makes the shift significant.
It is not a new tool to learn. It is a new layer of responsibility that sits inside existing roles.
When viewed through this lens, it becomes clear that the workforce is being asked to evolve in ways that are not yet fully acknowledged. Employees are expected to operate with greater leverage, but without consistent guidance. Managers are expected to oversee more complex workflows, but without updated frameworks. Leaders are expected to maintain standards, but without redefining what those standards mean in an AI-enabled environment.
This is why many organizations experience both progress and friction at the same time.
The tools are working.
The workforce is not fully prepared.
The organizations that move forward effectively will recognize that this is not a temporary transition. It is a permanent shift in how work is produced and evaluated. They will invest not only in technology, but in the capability required to guide it.
They will make it clear that managing digital contributors is not optional. It is part of the role.
They will provide language, structure, and leadership alignment so that expectations are consistent across teams.
And they will reinforce that while AI expands capability, it does not replace responsibility.
